The Challenge
Restaurants are required to maintain consistently high standards, assessed through Restaurant Operations and Conditions Checks (ROCC).
Existing video content had been created for a live, conference-based experience, where participants engaged in a manually facilitated, game-style activity.
The challenge was to translate this into a scalable digital solution — without access to original footage, re-editing capability, or the human facilitation that drove the original experience.
At the same time, the solution needed to remain engaging, practical, and aligned to real-world assessment standards used in restaurants.
The question was how to turn static video assets into an interactive, gamified experience that could replicate and scale the original impact.

The focus was on transforming passive video into active, decision-driven learning through simple but effective game mechanics.
Upcycling Existing Content
Existing video segments were repurposed and structured into a series of short, focused scenarios without requiring re-editing or additional production.
Designing Gamified Interaction
Learners were challenged to actively observe and identify issues within each scene, turning passive viewing into an engaging, problem-solving exercise.
Aligning to Real-World Standards
Scoring and feedback were designed to mirror real ROCC assessments, ensuring relevance and reinforcing operational expectations.
The Solution
A gamified learning experience was developed, combining structured video segments with scoring, feedback, and assessment logic.
- Segmented existing video footage into multiple short assessment sections
- Introduced interactive scoring, requiring learners to identify and count issues within each scene
- Designed scoring logic using variables and calculations to ensure accuracy and prevent score manipulation
- Implemented cumulative scoring across sections, leading to a final assessment outcome
- Delivered results using Red, Amber, Green (RAG) status aligned to real-world ROCC standards
- Provided recap screens highlighting missed issues, reinforcing learning through reflection and “aha” moments
- Enabled learners to review performance and understand reasons for scoring outcomes
- Ensured the experience remained engaging despite constraints around content editing and production

The Outcome
The course achieved strong engagement and quickly gained traction across the organisation.
Although originally intended for Shift Runners and Managers, its popularity led to wider adoption, with some franchisees making it mandatory for all staff.
The experience encouraged teams at all levels to be more observant and proactive in identifying issues within their restaurant environments.
By transforming static content into an interactive experience, the course successfully reinforced operational standards while maintaining high levels of learner engagement.
The project also demonstrated how existing assets can be repurposed creatively to deliver scalable, high-impact learning solutions.
